Trump was polling well against Biden

When Biden was ditched the relief meant a big Dem bounce

The more Harris has campaigned the worse the Dem polling has been, and now it’s neck and neck again

I don’t know enough about the Democrats to say who else they should have picked, but they didn’t have a serious contest over it. A very cynical part of me says they should have picked a man, because a significant part of the electorate doesn’t seem ready for a female president (cf Hillary)
