the EU aren't going to negotiate, even informally, until we invoke Article 50

As you say "He'll want to conclude informal negotiations first as the nearer to the end of the two years we get the less leverage he will have ". Why would they agree to strengthen our hand?
Until we actually invoke Article 50 we haven't asked to leave (the referendum is non-binding). So the moment we ask for negotiations they will either: a) treat that as an invocation of the article or b) ignore it
